The Goal

Hydra X provides exchange infrastructure for banks, brokers and fintechs to run their own exchange, and every new client faced a complex configuration process before going live. Creating one market, for example, was scattered across 5 different pages, and many fields were so technical that only developers could understand them. With that, Dedi led a revamp of the operator platform, from planning the roadmap to completion in 1 year, with two goals:

Enable clients to configure their own exchange

Clients expected to run their own setup easily, without ambiguity. In practice, the process was so technical that clients declined to do it themselves, leaving Hydra X's team and engineers to configure each one, costing time that should have gone into building new features.

Simplify the configuration process so clients can go live within 1 month

A faster go-live means clients start trading sooner. Previously, fragmented flows and unnecessary steps slowed configuration to around 3 months, which made it hard for sales and account teams to demo and explain the platform.

Chapter 01:

Found the root cause behind every complaint

Dedi started with a design sprint to gather feedback from clients, sales and account teams, then brainstormed the ideal solution with them. Every complaint pointed to the same problem. Flows were scattered, full of unnecessary steps and often left users stuck before they could finish. So the brief became making configuration intuitive enough for clients to complete on their own.

Chapter 02:

Proved the direction with rapid prototypes and user testing

After the design sprint, Dedi rapidly prototyped the new setup flow on Vercel and tested it with users. This showed early whether the design solved the exact problems clients had raised, such as scattered steps and fields they could not understand. User testing confirmed configuration was faster, with a lower risk of errors.

Chapter 03:

Rebuilt market setup as the model for every other flow

The design sprint found that configuring an exchange had always needed an engineer, yet most users on the client side come from business and operations roles. Dedi and the team reviewed every field and decided who should own it. Backend fields are now set up by engineering only and hidden from the UI. Market setup, the hardest flow, went from 5 separate pages to one 4-step guided flow of simple forms, toggles and buttons, and became the model for every other setup.

Chapter 04:

Led the revamp across 3 squads in 1 year

Dedi kicked off the project by planning a roadmap to deliver the full revamp within 1 year. Before changing any flow, the team mapped the existing backend logic to make sure nothing broke for clients already live. 3 PMs, 10 engineers and 4 QA then rolled the market setup pattern out across the rest of the platform.

Outcome

New clients can now configure their exchange themselves and go live in a third of the time. Sales find the platform easier to demo, account teams find it easier to explain to new clients and engineering now steps in far less, mostly for client handover.
